Implementing six sigma in an effective and enduring way requires introduction of a company's key staff members to a series of training seminars. The structure of the Eckes seminar series is designed to teach the philosophy and tools of Six Sigma, while simultaneously coaching trainees through the application of six sigma to critical areas in their work units. Thus, at the conclusion of the series, substantial process and cultural changes can already begin to be detected in an organization. The typical training sequence involves four phases:

Six Sigma Overview Seminar. Six sigma training typically begins with an overview of the six sigma methodology. At Eckes & Associates, this overview includes not just a presentation of the six sigma philosophy, but the practical aspects of implementing and maintaining a six sigma program as well. Specific topics covered include:

  • Six sigma as a management philosophy
  • How six sigma differs from other quality initiatives
  • The critical success factors to make six sigma work in your organization
  • Pitfalls to avoid in implementing six sigma
  • Executive management's role and responsibilities in implementing six sigma

Business Process Management Seminar. The one-day overview course is usually followed by a four day Business Process Management course, delivered to Executive Management over a six to eight week period. Business process management is the cornerstone of a successful six sigma initiative. Without business process management, Six Sigma is often nothing more than a short-lived cost savings initiative. The business process management system is an enabling feature of an effective six sigma implementation, allowing an organization to achieve its goals and objectives.

Six Sigma Champions Training. A critical factor in the success of Six Sigma projects is strategic management conducted by the sponsor of each project. These project sponsors are called champions. Six Sigma Champions learn in three days the key elements of six sigma methodology in a way to guide a project team to success. Components of the champions training include:

  • Overview/review of six sigma
  • Roles and responsibilities of a six sigma champion
  • How to charter a project team
  • How to manage a project team

The champions training concludes with a business simulation, in which the participants solidify their grasp of the materials by employing them in a realistic business scenario.

Six Sigma Project Training. At Eckes & Associates we believe that once the business process management infrastructure is created and champions are trained in their responsibilities, project training should be scheduled. A key element of this training is to focus on the most critical projects (i.e., high impact on business objectives/currently performing at unacceptable sigma levels) selected at the conclusion of the Business Process Management training.

Six Sigma Project training is based on "action learning." This concept says that people learn new tools and techniques best when applying them to actual work in their area. Thus, the Six Sigma Project Training should be divided up into two- or three-day segments where the project teams learn the methodology and then are given time to go and implement what they learn. The above referenced twenty days includes fifteen days of training plus five days of inter-session consulting.

Six Sigma Project Training Objectives:

   The team will learn how to:
  • Create a charter, including;
    • Developing the goals and objectives of the team
    • Formulating the initial problem statement
    • Defining the team's scope
    • Defining roles and responsibilities of the team
  • Identify the customers of the process to be improved, their needs and requirements
  • Create a high level map of the process to be improved
  • Create a data collection plan which will lead to calculation of baseline sigma performance
  • Analyze the data collected, the process itself and ultimately the root causes for current sigma performance
  • Validate root causes through the design and implementation of experiments and other methods
  • Create solutions that improve sigma performance and assist achievement of their initial project goals
  • Create buy-in to solutions and sustain their sigma improvements over time
  • Technically control their improved process performance and how to create a Response Plan which will be the operating document for the process in question once the team disbands
